Pool play is one of the most common structures in pickleball tournaments, and one of the most misunderstood by first-time directors. The format solves a real scheduling problem: how do you give a large field enough matches to matter before a single loss ends someone's day?
The answer is a preliminary round-robin phase inside small groups. Players or teams within each pool play everyone else in that pool, build a record, then advance into a knockout bracket based on their standing. Done correctly, pool play gives every entrant at least three or four guaranteed matches, produces meaningful seeding, and shortens the bracket enough to finish in a reasonable timeframe.

How pickleball pool play works
Pool play divides the entire field into small groups before any bracket play begins. Each group is called a pool. Within the pool, every team or player faces every other team in a round-robin format—meaning if there are four teams in a pool, each team plays three matches.
After all pool matches are complete, teams are ranked within their pool by their win-loss record. The top one or two finishers from each pool advance to the main draw—typically a single-elimination or double-elimination bracket—while lower finishers are often eliminated or moved into a consolation bracket.
The structure has two distinct phases:
- Pool phase: round-robin play within each small group. Every team is guaranteed a set number of matches regardless of wins or losses.
- Bracket phase: single or double elimination among pool winners and runners-up. One loss (or two) and a team is out.
The combination guarantees more matches than a straight single-elimination draw while still producing a clear winner at the end of the day.
How many players should be in each pool?
Pool size is the most important scheduling decision in a pool-play tournament. The standard options are:

Four-team pools are the standard for most pickleball tournaments. Each team plays three matches before the bracket begins, the schedule is predictable, and advancing the top two from each four-team pool creates a clean bracket (8 teams from 4 pools of 4 = a standard 8-team single-elimination draw).
Five-team pools give players one more match but create scheduling pressure on courts—10 matches per pool on 2 courts takes significantly longer than 6 matches per pool. Reserve five-team pools for tournaments with a small total field that still want to maximize play time.
Three-team pools are fast but provide minimal data: two matches apiece is often not enough to produce clear seeding, and a single bad game can flip the standings. Use three-team pools only if court time is genuinely constrained.
How to set up pools for common field sizes
Field size determines how you divide into pools and how many advance from each pool into the bracket. Here are common configurations:

For odd-sized fields that don't divide evenly into pools of four, distribute the extras into pools of five rather than three. A pool of five is slightly harder to schedule but produces better data than a pool of three.
Seeding pools: random vs. rated
How you assign teams to pools determines whether pool play is a fair or a chaotic experience. There are two main approaches:
Serpentine seeding (recommended)
Rank all entrants by skill rating (DUPR, self-rated, or pre-event record) and distribute them into pools in a serpentine pattern. If you have four pools (A, B, C, D), seed 1 goes to Pool A, seed 2 to Pool B, seed 3 to Pool C, seed 4 to Pool D, seed 5 to Pool D, seed 6 to Pool C, and so on, alternating direction each row.
The result: every pool has one top seed, one bottom seed, and two middle seeds. Competition is balanced across the pools, and the players who advance to the bracket are genuinely the best performers from each group.
Random draw
Random assignment is faster and feels impartial, but it can put three top players in the same pool while another pool is full of beginners. Use a random draw only when skill data is unreliable or when the event is deliberately casual.
Tiebreakers within a pool
When two or more teams finish pool play with the same win-loss record, you need a clear tiebreaker sequence. Publish this before the tournament starts—tiebreakers decided after the fact cause disputes. A standard sequence:
- Head-to-head record. If two teams tied, the one that beat the other advances. If three teams tied and each beat one of the others (a three-way tie), go to step 2.
- Total games won. Across all pool matches, count total game wins. Highest total wins the tiebreaker.
- Point differential. Total points scored minus total points allowed across all pool matches. Higher differential breaks the tie.
- Points scored. If differential is identical (rare), the team that scored more total points advances.
- Coin flip or rally. Unavoidable in edge cases. It happens.
Note that most pickleball events play to 11 (win by 2, cap at 15 or no cap) for pool-play matches and to 15 or 21 in the bracket. If you use a cap in pool play, point differential calculations are still meaningful—just note the cap in the published rules so players understand why a 11-3 win and an 11-5 win are different for tiebreakers.
Scheduling pool play on courts
Pool play is court-intensive. Each pool match requires a court, and pools run simultaneously. For four-team pools (6 matches per pool), the most efficient setup uses two courts per pool. On two courts, the three rounds of a four-team pool look like this:
- Round 1: Team A vs Team B (Court 1) | Team C vs Team D (Court 2)
- Round 2: Team A vs Team C (Court 1) | Team B vs Team D (Court 2) — while A/B rest
- Round 3: Team A vs Team D (Court 1) | Team B vs Team C (Court 2)
This ensures every team plays once per round and rests once per round — no team waits more than one round between matches. If you only have one court per pool, the schedule works but every team has a longer wait between matches.

Pool play earns its complexity when:
- Your field is large enough to justify it. A 16-team field benefits significantly from pool play — every team gets 3 guaranteed matches instead of one-and-done. An 8-team field can do pool play, but a full round robin is simpler and equally fair.
- You want to seed the bracket accurately. A straight bracket seeded by self-rating is often inaccurate. Pool play results are a reliable real-time ranking before teams enter the knockout phase.
- Player satisfaction matters more than speed. Pool play takes longer than a straight bracket. The tradeoff is that players get more time on court and feel they had a fair shot regardless of one bad match.
Pool play is usually not worth the extra scheduling effort when:
- Your field is under 8 teams (a full round robin is simpler and covers everyone).
- You have only two or three courts and a field of 20 or more — pool play will run long even with efficient scheduling.
- The event is a casual club bracket where the goal is fun over competition.
Pool play vs. round robin: the key difference
The terms are sometimes used interchangeably but they are different formats. Pool play is a preliminary round-robin phase inside small groups that feeds a bracket. A full round robin is a standalone format where every team plays every other team in the entire field, and the final standings are the results—there is no separate bracket.
For most events above 8–10 teams, a full round robin is impractical: a 20-team full round robin requires 190 matches. Pool play solves this by limiting the round-robin phase to small groups, then using a bracket to produce a final result efficiently.
